The 40% air problem — why your box is costing you

If you ship e-commerce parcels in Europe, you are almost certainly paying to ship air. Industry data suggests roughly 40% of the volume inside the average e-commerce package is empty space — filler, void, or just a box that was a size too large for the job (Navexa, 2026).

That empty space doesn't just waste void fill. It directly increases your shipping bill through dimensional weight (also called volumetric weight) — the pricing method every major EU carrier uses. A 300 g skincare set in the wrong box can bill as 1.2 kg. A folded hoodie in a box two centimetres too deep can cross into the next rate band. Multiply that by a thousand shipments a month, and you are leaking real margin into cardboard air.

Right-sizing isn't about bare-minimum packaging that damages your product. It's about engineering the package to the product — and understanding the carrier math well enough to make millimetre-level decisions that pay back in weeks.

How EU carriers calculate what you pay

Every major carrier serving European e-commerce uses the same basic rule: billable weight = the greater of actual weight and dimensional weight. If your box is light but bulky, dimensional weight sets the price.

The formula

Dimensional weight (kg) = (Length × Width × Height in cm) ÷ DIM divisor

The DIM divisor varies by carrier and sometimes by service level. A lower divisor means you pay more for the same box — the carrier is saying "we charge more for space."

Worked example: the skincare set

A DTC brand ships a 300 g skincare kit in a 25 × 20 × 10 cm folding carton via DPD Classic (divisor 4000):

  • Dimensional weight: (25 × 20 × 10) ÷ 4000 = 1.25 kg
  • Actual weight: 0.30 kg
  • Billable weight: 1.25 kg

That box bills at over 4× the product's actual weight. At a typical EU B2C rate of €2.50–€4.00 per kilo for the 1–2 kg band, that's €3.13–€5.00 per parcel in dimensional-weight premium.

Now right-size to a 18 × 14 × 6 cm carton:

  • Dimensional weight: (18 × 14 × 6) ÷ 4000 = 0.38 kg
  • Billable weight drops to 0.38 kg — a 70% reduction in the chargeable weight

At 1,000 shipments/month, that single packaging change saves €2,500–€4,600 per month before any carrier-rate negotiation.

Packaging format vs dimensional weight

The format you choose — box vs mailer vs pouch — has as much impact on DIM weight as the centimetres themselves. Corrugated boxes and rigid boxes add their own wall thickness to every dimension, typically 2–4 mm per wall. A "25 cm" internal dimension becomes 25.6–26.0 cm external — and carriers measure external. That 4 mm wall eats into your DIM divisor budget before you've packed anything.

Folding cartons carry thinner board (typically 0.3–0.6 mm) and collapse flat for inbound freight — but they still create a fixed-volume cavity that may be larger than your product needs.

Courier bags and poly mailers conform to the product. A single hoodie in a courier bag might occupy 30 × 20 × 5 cm vs 35 × 25 × 8 cm in a box — the bag's DIM weight can be less than half the box's. Molded pulp trays replace foam or bubble inserts with a form-fitting fiber cavity. They don't shrink the outer box, but they can let you reduce total box height by eliminating the extra centimetre of void fill that foam used to need — and they nest for inbound freight, which cuts your supplier-to-warehouse shipping volume.

Four right-sizing moves that pay for themselves

1. Audit your three most-shipped SKUs

Pull the outer dimensions of the boxes or mailers you use for your top three products by shipment volume. Calculate billable weight for your primary carrier. Then physically measure the product with its necessary protection — what's the tightest cavity it fits in? The gap between those two DIM-weight numbers is your addressable savings.

2. Cut depth before width

DIM weight is multiplicative: a 1 cm reduction in height saves you (length × width × 1) ÷ divisor. If your box is 25 × 20 cm, cutting 1 cm of depth saves 500 ÷ 5000 = 0.1 kg of billable weight per parcel. At 5,000 shipments/month on a carrier with a 4000 divisor, that's 625 kg/month you stop paying for.

3. Switch soft goods from boxes to mailers

If you ship apparel, towels, bedding or plush, test whether a courier bag or padded mailer can replace the box. A single-layer mono-PE courier bag adds negligible thickness beyond the product itself and removes the box-wall penalty entirely. The product still arrives intact — the carrier's sorting machinery doesn't care whether it's a box or a bag.

4. Design inserts that reduce cavity height

If your product needs protection (glass bottles, electronics, ceramics), a custom molded pulp insert or die-cut corrugated fitment positions the product precisely inside the box. That often lets you drop 1–3 cm of box height compared to a generic foam or bubble-wrap approach — and the DIM-weight savings compound across every shipment.

When to keep the box (and how to make it work harder)

Right-sizing doesn't mean every parcel becomes a poly mailer. Boxes earn their keep when:

  • The product is rigid and stackable. A box protects glass jars during automated sortation in ways a mailer cannot.
  • The unboxing experience matters to your brand. Premium DTC categories (skincare, spirits, jewellery) often justify the DIM-weight premium with higher AOV and repeat purchase rates.
  • Returns are built into your model. Apparel brands with 20–30% return rates may need the box to survive a round trip.
  • Multi-SKU orders need compartmentalisation. A single mailer holding three different products with no internal structure leads to damage.

The goal isn't to eliminate boxes. It's to eliminate the unnecessary centimetres. A folding carton engineered to the product dieline — with a custom insert rather than void fill — often ships at 60–70% of the volume of an off-the-shelf box picked from a warehouse shelf.
